The Paradox of Choice
When a business decides to adopt AI, the first question is usually: "Where do we start?"
It sounds simple, but it's the question that derails more AI initiatives than any technical challenge. There are too many options, too many vendors promising too many things, and no obvious way to compare apples to oranges.
Should you start with customer service automation? Predictive analytics? Document processing? Sales forecasting? Process automation? Each one sounds promising. Each one has vendors claiming transformative results.
The answer isn't to pick the most exciting option. It's to pick the right option — the one most likely to succeed given your specific circumstances. Here's the framework we use.
The Four-Dimension Prioritization Matrix
At TensorPoint AI, we evaluate potential AI use cases across four dimensions. Each dimension is scored on a simple 1-5 scale, and the combined score reveals which use cases deserve your attention first.
Dimension 1: Business Impact (How much does this matter?)
Not all problems are worth solving with AI. The first filter is whether the use case addresses a meaningful business need.
Score 5 — Critical: Directly impacts revenue, customer satisfaction, or compliance. Failure to address costs real money every month.
Score 3 — Important: Improves efficiency or quality in a visible way. The business functions without it but is clearly hampered.
Score 1 — Nice to have: Would be a marginal improvement. Nobody is losing sleep over this problem.
Questions to ask:
- What is the annual cost of the current approach? (Include labor, errors, lost opportunities)
- Who cares about this problem? (Is it visible to leadership?)
- What happens if we do nothing for another year?
Dimension 2: Technical Feasibility (Can AI actually do this well?)
AI is powerful but not magical. Some problems are well-suited to current AI capabilities. Others are still at the frontier of research. Choosing a use case that requires cutting-edge, unproven technology for your first project is a recipe for disappointment.
Score 5 — Proven: Well-established AI solutions exist for this exact problem. Multiple vendors offer mature products. Success stories are abundant.
Score 3 — Achievable: AI can solve this, but it requires customization or integration work. Solutions exist but need adaptation to your context.
Score 1 — Experimental: This pushes the boundaries of what AI can reliably do today. Requires significant R&D or novel approaches.
Examples by feasibility:
- Proven (5): Email classification, appointment scheduling, document data extraction, FAQ chatbots, basic demand forecasting
- Achievable (3): Custom recommendation engines, complex workflow automation, sentiment analysis with industry-specific terminology
- Experimental (1): Fully autonomous decision-making, creative content that requires deep domain expertise, real-time systems with zero tolerance for error
Dimension 3: Data Readiness (Do we have what the AI needs?)
Every AI use case has data requirements. The question is whether your current data assets can support it — or how much work is needed to get there.
Score 5 — Ready: The required data exists, is accessible, is reasonably clean, and covers enough history for the AI to learn meaningful patterns.
Score 3 — Fixable: Data exists but needs cleanup, consolidation, or enrichment. Gaps can be filled in 30-60 days.
Score 1 — Major gap: Required data doesn't exist, is trapped in inaccessible systems, or is so poor that extensive remediation is needed before AI can touch it.
Questions to ask:
- What data does this use case require?
- Where does that data live today?
- How complete and accurate is it?
- How far back does the history go? (Most models need at least 12-18 months of historical data)
Dimension 4: Organizational Readiness (Will people actually use this?)
The most technically perfect AI solution is worthless if the organization rejects it. This dimension assesses whether the people, processes, and culture are ready for the change.
Score 5 — Ready: The affected team is actively requesting this solution. Leadership is supportive. The workflow change is minimal.
Score 3 — Manageable: There's interest but also some resistance. Training and change management will be needed. The workflow change is moderate.
Score 1 — Uphill battle: The affected team is resistant or unaware. Leadership is indifferent. The workflow change is significant and disruptive.
Questions to ask:
- Does the team affected by this change want it?
- Is there an executive sponsor who will champion the project?
- How much will daily workflows need to change?
- What's the organization's track record with adopting new technology?
Putting It Together
Score each potential use case across all four dimensions and multiply the scores:
Total Score = Impact x Feasibility x Data Readiness x Organizational Readiness
This multiplicative approach is intentional. A use case that scores 5 on impact but 1 on data readiness gets a total of 5 — not 6 (as it would with addition). This reflects reality: a single critical weakness can sink an entire project, regardless of how strong the other dimensions are.
Score ranges:
- 200+ (out of 625): Strong candidate. Move forward with confidence.
- 100-200: Promising, but address the weak dimensions first.
- 50-100: Proceed with caution. The weak dimensions need significant work.
- Below 50: Not the right starting point. Revisit after addressing foundational issues.
A Worked Example
Let's say a mid-sized professional services firm is considering three AI use cases:
Option A: Automated client communication (email triage and response)
- Impact: 4 (saves significant time, improves response speed)
- Feasibility: 5 (mature technology, many proven solutions)
- Data: 4 (email history exists, CRM is reasonably clean)
- Organization: 4 (team is overwhelmed and wants help)
- Total: 320 — Strong candidate
Option B: Predictive project profitability modeling
- Impact: 5 (directly impacts revenue and resource allocation)
- Feasibility: 3 (requires custom modeling)
- Data: 2 (project data is scattered across systems, inconsistent tracking)
- Organization: 3 (leadership wants it, but project managers are skeptical)
- Total: 90 — Not ready yet. Fix the data first.
Option C: AI-powered talent matching for recruiting
- Impact: 3 (helpful but not critical)
- Feasibility: 4 (good solutions exist)
- Data: 3 (resume data exists but isn't standardized)
- Organization: 2 (HR team hasn't been consulted, isn't asking for this)
- Total: 72 — Low priority. Organizational buy-in is missing.
The framework points clearly to Option A as the starting point — not because it's the most impactful in isolation, but because it has the highest probability of success given current conditions.
Beyond the First Use Case
Your first AI use case isn't your last. Think of it as the foundation for an expanding AI capability:
- First use case: Build confidence, demonstrate ROI, establish internal expertise
- Second use case: Tackle a higher-impact problem, now that the organization understands what AI can do
- Third use case and beyond: Build on the data infrastructure, integrations, and cultural readiness established by the first two projects
